AI agents don't evaluate your product - they decide whether to replace it.
Engineering time is now nearly free
SaaS value prop was "we save you engineering time." Agents made engineering time nearly free.
- 3-5 person team + AI coding agent can reimplement a major compute platform in ~6 months
- Cost of "build it yourself" collapsed
- Value prop evaporates
The agent is both advisor and alternative
Engineer asks agent "should I use X?" - agent evaluates the product AND can build the replacement.
- Same dynamic as consultants - they evaluate tools, or suggest building it for you
- But consultants have natural brakes: cost, time, risk
- Agents removed all the brakes - builds it now, for free, iterates until it works
- Adoption cost (API, auth, billing, constraints) vs. implementation cost (near zero)
- Implementation wins every time
Developer tools are in the blast radius first
Not uniform across SaaS. Developer tools are in the blast radius first because three things compound:
- Developers adopted agents first, trust them on code decisions more than any other role
- The products being evaluated are themselves code
- Agent is assessing software against its own ability to produce software - tightest possible feedback loop
Developers fear AI replacing them. Dev tool companies are one level up the same food chain.
Abstraction layers are most exposed
- Exposed: pure software abstraction layers - "we saved you from building this"
- Durable: network effects (Stripe), proprietary data (Bloomberg), physical infrastructure (Twilio)
- Asymmetry: open-source frameworks get more durable while commercial wrappers die - agent uses the framework directly, doesn't need the managed platform
The buyer changed
Companies that see this are reorienting around agents as the primary user:
- Docs → API contracts
- UI → tool schemas
- Marketing → benchmarks
- Human DX investment → stranded cost
"We saved you from building this" is dead
"We already exist" - agents have no switching costs. "We're more reliable" - agents iterate. Need something agents genuinely can't replicate.
